When answering a question like this when there's been a major change in the game system you need to give more specific help than saying try a test with a depot. Just saying that you checked it and it works does not help the gamer with a problem trying to make it work for him. For gamers like me who got into the 1.12a patch with that new terrain mod from another user after I saw the post and knew there was a big change after playing a little but your answer did little to help me understand how to make replacements work.
I figured it had to have something to do with depots and supply wagons and after a few trials I figured out how to get replacements into my units. Depots are now very important for producing an excess of supply and supply wagons are integral in storing that excess supply so that damaged units in the same army do have that large excess of supply. I found that the only way to maintain large armies is to have them stacked on a depot with supply wagons in them to store the excess supply. Damaged units suck up replacements very nicely when they are in an army with 100% supply and a supply wagon or two stuffed with excess supply.
I also noticed that fleets now need to be watched for supply. I have found that if a large fleet has plenty of supply you can pick up empty supply wagons, take them to another port and drop them off chock full of supply. At first I thought it was a game system gimmick but then I saw that I had really run down my food in my big British fleet. It's going to take over a year in port to get food up to 100% so that it can start repairing ship damage.
One other thing is that there seems to be two types of replacements. There are replacement companies that can be added to units with less than a full complement of companies plus there are replacements that repair damaged sub units back up to 100% strength. Those latter replacements seem to come from nowhere as I've never seen my replacement companies used up doing the smaller sub unit replacements for damage. The repair of damaged sub units seems to take a larger excess of supply than just regular replacement companies being added to units.
All in all I like the new supply rules as they are far more realistic and now finally supply is an issue one has to deal with. It was just too easy in 1.08b. I'm having a dickens of a time keeping a very large British army supplied at Albany despite the depot there because the region has been drained of food. I've been swapping out supply wagons with Boston and New York where I have depots to resupply them and it's a challenge. Plus I learned I need to swap out my damaged units to the depots at Boston and New York so they can suck up replacements to get back to full strength.
